Recently I came across an agent configuration file — a Claude.md — packed with paragraphs explaining why certain frameworks were chosen, reasoning behind constraints, context on past decisions. It was thorough. It was also a waste. The AI agent doesn’t need to know why you chose a constraint. It needs the constraint. Everything else burns context window without improving output.
Around the same time, I got an AI-generated document comparing several options — pages of analysis with a recommendation buried at the end. AI produced it in minutes. Finding the actual recommendation took much longer. A simple structural change — lead with the executive summary, state the goals, present the recommendation, then list alternatives — would have made the same content useful on first read.
Both took minutes to fix. A few precise sentences in the agent file. A four-line structure for every generated doc. Almost no effort, completely different output. Small, upfront constraints that reshape everything downstream. The real problem isn’t the tooling — it’s finding the right place for the right context.
This isn’t unique to AI. Tell an investor you’re PE-backed and they already know what you optimize for — cost efficiency, organic growth, right-sized infrastructure, sustainable margins. Say VC-backed and the picture flips: capture market share, move fast, tolerate waste for growth. Tell AI the same thing and it does too. Precise language works because it sets a constraint without needing explanation — and constraints are what keep solutions from sprawling.
The conversation around agent files, system prompts, and prompt engineering focuses on mechanics — how to configure AI tools for better output. That conversation matters. But it skips the inputs that would make the biggest difference. Funding model. Revenue scale. Growth strategy. Market position. These are easy to establish. They shape every decision downstream. And they’re leadership’s job to make explicit — engineers can set architectural guardrails, but the organizational context behind those guardrails has to come from the top.
Without that context, AI defaults to flexibility — and flexibility is complexity in disguise. Ask for a solution without constraints, and you’ll get one that handles edge cases you’ll never hit, abstracts things that don’t need abstracting, and scales to a load you’ll never see. For a company with 200 customers and 5 engineers, that means abstractions nobody asked for and infrastructure nobody can maintain. The fix is simple: instead of starting with “we use AWS, React, and .NET,” start with “we’re a B2B PE-backed company with 200 customers and a small engineering team.” The technology choices still matter — but the organizational context is what keeps AI from solving the wrong problem at the wrong scale.
It’s easy to overlook. A few plain statements about who you are and where you’re headed don’t feel like a competitive advantage. But drop them into an agent file, a project brief, an architecture doc — and the output shifts. Less sprawl, more precision, fewer solutions you’ll never need. Lightweight context, outsized value.
